Agree the dates and the ceiling first. This example is four people, seven nights: 180 EUR each for transport, 35 EUR per person per night for lodging, 25 EUR per person per day for food. Buffer is 8.6 percent for a missed train or a booking fee. Equal shares unless someone takes a private room.

Who paid what

One person can hold the booking if everyone transferred their share first.
Log each payment with a name, not "cash from the group".
Settle leftovers the last morning, not three weeks later on a chat.
